Follow how Panagora helped SNS move from BigCommerce to Shopify Plus. Resulting in a streamlined standard approach with faster workflows, smarter integrations, and a global storefront strategy setup built for scale.

    SNS was a Panagora client for over 20 years, running all online business on our proprietary e-commerce platform, Panagora EDGE. In mid-2023, under new management, SNS transitioned into an 18-month composable project on BigCommerce, which launched during fall 2024. But the results didn’t meet expectations as growth was slower than anticipated, and the new e-commerce stack turned out more expensive and complex and wasn’t the right fit for the new SNS. Just six months later, SNS turned to Panagora once again. What followed was an intense migration to Shopify Plus: three new localized storefronts, reimagined backend dependencies, future-proofing the tech stack. It was a complete reset.

    Insights

    After facing major challenges in late 2024, SNS found new owners and was now operating with a leaner team, and a familiar face back at the helm as the founder Erik Fagerlind had returned as CEO.

    The headless BigCommerce setup, launched just six months earlier, had proven too complex and costly to maintain. Technical dependencies and high operational overhead made it unsustainable for the new SNS organization in transition.

    Rather than continuing down that path, SNS turned to Panagora. As a newly appointed Shopify Premier Partner with a dedicated focus on the platform and having lots of experience working with SNS previously, we were well-positioned to help. The mission was clear: migrate fast, reduce complexity, and launch a scalable Shopify solution that SNS could build on.

    Idea

    To meet the tight deadline, we split the project into parallel workstreams: storefront production, system integration, data modeling, and logistics. While SNS focused on onboarding and data prep, Panagora handled the frontend and key dependencies, data migration and integrations.

    We combined manual workarounds with automation as far as possible. Importing over 1.2 million customers, syncing blog content and product media.

    Order flows were tested continuously across all markets to ensure that end to end, everything from checkout to returns worked.

    This project was about more than just launching a new site—it was about setting up a whole new foundation. We went from zero to Shopify Plus with three storefronts, over a million customers, and a completely new backend structure in just a few weeks. Huge thanks to the team at Panagora for making it happen.

    Impact

    After 18 intense days, with a successful launch, globally across three storefronts, we experienced clearly that an agile and informed decision making is critical. Projects like this require quick, decisive actions every day, sometimes even hourly. By being adaptable, transparent, and collaborative, we managed to handle complexity smoothly and achieve the project goals. Of course, the roadmap and backlog is packed with ideas and things we didn’t manage to include, but this was part of the plan. Get a working ecommerce solution up and take it from there.

    Looking back, we realize migrations aren’t only about solving technical issues. They’re equally about confidently making fast decisions, staying flexible under pressure, openly communicating at every step, and creating an environment where everyone feels safe to take risks without fear of blame.

    We’re very proud of the team's accomplishments in this collaboration, proving to us that our company values guide us in every project, no matter if the timeline is tight, or if we are faced with complex challenges.
